Interview prep

Crack the GTM Eng interview loop

What each round tests, what separates a senior answer, how interviewers score you, and exactly how to practise. Loops vary by company, but these 8 rounds cover nearly all of them.

  1. 1

    Recruiter & hiring-manager screen

    30–45 min · conversation

Whether you understand what GTM engineers do, how your background fits, and whether you think in pipeline rather than tools.

Senior signal: Describes past work as outcomes (meetings, pipeline, hours saved) with the system behind them, not as a list of tools used.

    How to prepare

    • A two-minute answer to "what does a GTM engineer do here?" in your own words.
    • Three stories of systems you built, each with a number attached.
    • Questions about their ICP, current stack and who you'd work with most.
Skill guide: Working with sales & marketing
  2. 2

    Take-home build

3–10 hours over a few days · often a Clay table or workflow plus a recorded walkthrough

Hands-on skill with enrichment and automation tools, judgment about data quality and cost, and creativity in finding a useful angle.

Senior signal: Scopes the work deliberately, shows hit rates, costs and accuracy checks, and explains what they'd do differently at 10× the volume.

    How to prepare

    • Have one finished, documented table you can adapt rather than starting from zero.
    • Record a 5–10 minute walkthrough: goal, design, results, costs, limitations.
    • Agree on a time box with yourself; some take-homes reward judgment more than hours.
Skill guide: Data sourcing & enrichment waterfalls
  3. 3

    Live workflow build

    45–60 min · screen share

Building or debugging a workflow in real time: APIs, webhooks, formulas, JSON and error handling.

Senior signal: Talks through the failure cases (duplicates, rate limits, empty values) before being asked and tests with ugly data.

    How to prepare

    • Practise building a webhook → enrichment → CRM flow in under 30 minutes.
    • Get fluent at reading API docs quickly: auth, pagination, limits.
    • Narrate your reasoning; silence makes it hard to score you.
Skill guide: Workflow automation, APIs & webhooks
  4. 4

    GTM motion case

45 min · "design outbound for product X"

Going from a product and market to an ICP, signals, data plan, messaging, channels and success metrics.

Senior signal: Starts from the buyer and the numbers, sizes the market and the sending capacity, and says what they wouldn't do.

    How to prepare

    • Run the answer framework on ten different products until it's automatic.
    • Practise funnel arithmetic out loud: contacts → replies → meetings → pipeline.
    • Have an opinion on when outbound is the wrong motion.
Skill guide: ICP & market mapping
  5. 5

    SQL & data analysis

45 min · shared editor or spreadsheet

Querying CRM and campaign data correctly: joins, dedup, funnels, attribution and test results.

Senior signal: Checks for join fan-out, states the attribution rule before counting, and flags results that are too small to trust.

    How to prepare

    • Drill latest-record-per-entity, funnel counts and duplicate detection.
    • Practise reading an A/B result and deciding whether it's significant.
    • Keep a cheat sheet of window functions and date handling in your SQL dialect.
Skill guide: Practical coding & SQL for GTM
  6. 6

    GTM systems design

    45–60 min · whiteboard

Designing a stack end to end: sources, enrichment, scoring, CRM, sequencing, AI steps, deliverability and reporting.

Senior signal: Assigns a source of truth per field, plans for failures and costs, and puts humans in the loop where mistakes are expensive.

    How to prepare

    • Use one skeleton: goal → data in → enrichment → scoring → routing → engagement → CRM → measurement.
    • Know the trade-offs between Zapier, Make, n8n and code.
    • Prepare a cost estimate for an AI research step on 10,000 accounts.
Skill guide: AI agents for GTM
  7. 7

    Stakeholder role-play

30 min · interviewer plays a rep, marketer or sales leader

Handling pushback on lead quality, competing requests and a leader who wants results by Friday.

Senior signal: Asks for specific examples, checks the data, offers a smaller option with a date, and doesn't promise what the system can't deliver.

    How to prepare

    • Practise five scenarios: "leads are garbage", urgent CEO request, marketing vs sales definition fight, deliverability crisis, a tool someone wants to buy.
    • Use the pattern: acknowledge, get specifics, propose, confirm the next step.
Skill guide: Working with sales & marketing
  8. 8

    Behavioural & founder round

    30–45 min · stories

Ownership, learning speed, working without a spec, and how you handled a campaign or system that failed.

Senior signal: Owns mistakes plainly, shows what they changed afterwards, and quantifies results in the first person.

    How to prepare

    • Prepare 6–8 stories: ambiguity, a failure, conflict, a fast learning curve, a measurable win.
    • Each story needs a number and a lesson.
    Skill guide: Measurement & experimentation

What interviewers score

Most rubrics score each dimension 1–5 and count only what you actually showed. The first dimensions carry the most weight. Senior answers aren't longer; they show better judgment about what to build, who owns it and what not to do.

  1. 1Starts from the buyer, ICP and business goal
  2. 2Pipeline thinking: funnel math tied to meetings and revenue
  3. 3Data judgment: sources, accuracy checks and cost
  4. 4Signal and timing logic
  5. 5Hands-on tool fluency (Clay-style tables, automation tools)
  6. 6Code and SQL where no-code runs out
  7. 7Deliverability and sending capacity
  8. 8Messaging quality and personalisation that's actually relevant
  9. 9CRM hygiene: dedup, field ownership, routing
  10. 10AI used with structure, evaluation and cost limits
  11. 11Measurement and honest experimentation
  12. 12Communication with sales and marketing
  13. 13Ownership and speed of learning

Automatic fails

Any one of these can sink an otherwise strong round.

  • Starts with tools before defining who the buyer is
  • No success metric, or only vanity metrics like open rate
  • Sending cold email from the primary domain, or ignoring authentication
  • Fully automated AI sending with no accuracy check or review
  • Writes to the CRM with no dedup or overwrite rules
  • No awareness of data cost or volume
  • Can't explain how their own take-home works

Use it in every scenario round

The 8-step GTM motion framework

  1. Step 1

    Clarify the goal

What does the business need: pipeline target, segment, deal size, timeline? Who sells, and what's their capacity?

  2. Step 2

    Define the buyer

ICP as filterable criteria, personas and their pains, exclusions, and a bottom-up count of the market.

  3. Step 3

    Find the timing

Which signals suggest a need right now, how fresh they must be, and how you'll detect them cheaply.

  4. Step 4

    Plan the data

Sources, enrichment waterfall, verification, cost per contact and accuracy checks before scaling.

  5. Step 5

    Design the engagement

Channels, sequence, messaging angle per segment, where AI helps, and the sending capacity it needs.

  6. Step 6

    Connect the systems

CRM writes, routing, field ownership, automation, and what happens when a step fails.

  7. Step 7

    Measure and learn

Funnel math, primary metric, attribution rule, test plan with sample sizes, and a weekly review.

  8. Step 8

    State trade-offs and risks

Deliverability, data quality, cost, rep adoption, and what you're deliberately not doing yet.

"It depends" is never an answer on its own. Say what it depends on, and what you'd do in each case.

Practise out loud

10 questions to rehearse

  1. Case

Design an outbound motion for a payroll product selling to 50–500 person companies in two countries. You have two SDRs and one quarter.

  2. ICP

Sales says the ICP is "any company with a sales team". How do you narrow it, and what data would you ask for first?

  3. Enrichment

Your waterfall finds emails for 55% of contacts, and leadership wants 80%. What do you check before adding another provider?

  4. Signals

Which three signals would you build first for a product that helps companies hire engineers faster, and why?

  5. Deliverability

Reply rates halved this week on all domains at once. Walk through your diagnosis in order.

  6. AI

How would you prove that an AI research step is accurate enough to drive personalised emails to 5,000 people?

  7. CRM

An enrichment sync has been overwriting rep-entered job titles for a month. How do you fix the data and stop it happening again?

  8. Automation

A webhook from your form tool sometimes fires twice. What breaks downstream, and how do you design around it?

  9. Measurement

Version B got 14 positive replies and version A got 9, from 600 sends each. Do you switch to B? What would you tell the sales leader?

  10. Behavioural

Tell me about a campaign or system that failed. How did you find out, what did you change, and what happened next?

Record yourself, score each answer against the rubric above, fix your two weakest dimensions, then repeat the same question before moving on.
